The 3PL Billing Maturity Curve
Written by Steve Stallings, Presales Solution Specialist
Most 3PLs don't start with sophisticated billing automation. The question is what happens once volume outgrows the spreadsheet.
Most third-party logistics companies start billing the same way: QuickBooks for the books, Excel for everything else. Warehouse teams perform a service, someone manually logs it in a spreadsheet, applies the customer's rate, and rolls it into an invoice. At low volume, this works fine.
Then volume grows, and the spreadsheet that once gave you flexibility starts working against you. More customers means more contracts, more rate variations, more value-added services to track by hand. Every additional warehouse or service adds another set of data that has to be collected, matched to the right customer, and priced correctly before an invoice can even be drafted.
What Manual Billing Starts to Cost You
The slowdown happens gradually, then all at once. Billing teams spend more hours assembling and validating data before invoices go out. As that manual volume climbs, so does the error rate, a missed activity here, a rate applied to the wrong customer there. Errors turn into disputes, and disputes delay payment on revenue you've already earned.
The deeper cost is what never makes it onto an invoice at all. When billable activities live in someone's memory or a side spreadsheet instead of a system, the ones that are inconvenient to track quietly go uncaptured. That's not a processing delay. That's revenue you performed the work for and never billed.
Where You Sit on the Maturity Curve
Most 3PLs move through the same progression as volume forces the issue:
- Manual Billing — activities tracked by hand in spreadsheets, priced and invoiced individually
- Standardized Billing — customer contracts and rate rules live in one structured system instead of scattered spreadsheets and institutional knowledge
- Connected Billing — billable activities flow automatically from your WMS, TMS, and other operational systems instead of manual entry
- Automated Billing — activities are priced against each customer's specific contract terms and invoiced automatically, with a full audit trail behind every charge
- Intelligent Revenue Operations — billing data becomes a source of insight into which customers, carriers, and service lines actually drive revenue and margin
Moving up the curve isn't about adding headcount. It's about removing people from the translation layer between "we did the work" and "we billed for it," one stage at a time.
How Avantiico's 3PL Automation Cloud Gets You There
This is the progression we built 3PL Automation Cloud to support. Client Contracts standardizes customer agreements directly within Microsoft Dynamics 365, moving you out of Manual and into Standardized billing.
On the Connected stage, our WMS Connector integrates with Dynamics 365 WMS as well as external systems, including Manhattan, Accellos/HighJump, Oracle/NetSuite, Softeon, Tecsys, and SAP, so you're not forced to replace your existing warehouse setup to get connected billing. Additional integrations extend to payroll, expenses, CRM, EDI, and TMS.
From there, the Billing Engine automates collection of billable activities, including the ones that often go uncaptured today because they're inconvenient or costly to track manually, and prices them according to each customer's specific contract terms. That's the Automated stage: automated invoicing with a complete audit trail supporting every charge.
For 3PLs reaching Intelligent Revenue Operations, Power BI and Dynamics 365 Copilot extend that same billing data into revenue, customer, and carrier analytics, turning billing from a back-office function into a source of business insight.
There's nothing wrong with starting on QuickBooks and Excel. The challenge is knowing when volume has outgrown them, and building toward a billing process that scales with the business instead of against it.
